How do you know when to organize a closet from within or build out a new closet?
When to start over :
Deep narrow walk in closets are the worst waste of space.
Divisions in closets with drywall separating are also horrible.
Bi fold doors suck
Bypass doors suck
If you are limited in space consider re-orienting. See if there's room for a long 2’ deep reach in closet.
A freestanding wardrobe could even be better alternative to a poorly laid out built in.
Here's a project where it was essential to demo the closets and start over.

Then we found a column / electrical shaft that was larger than we expected that couldn't be demo'd so things changed a bit. See above. The good news was that we were able to carve out a serving / bar area near the dining table. we also captured an awkward bump out and incorporated it into the closet, which gave even more space to the reach in closet for a floor to ceiling shelving area.
Originally, walking in felt very claustrophobic. The first thing I noticed was the closet orientation created a lot of (hard to get into) wasted space. We decided to demo both closets and flip to the adjacent wall creating a 10’W x 24”D long, double door reach in- this created a nook where the old closet was. In that nook we put a credenza and bar.
We also built in a bookshelf on the window wall which encased the heater. Studio went from geek to Hotel chic.
Here's some inspi photos that I used to get ideas across.
